Work with Cernwell

You want to adopt AI.
Where should you start?

Cernwell helps manufacturing SMEs understand where AI can create genuine business value before committing significant time or money to implementing it.

Start with the business

AI adoption does not start with AI.

The difficult question is rarely whether AI can be used. It is where change would create enough value to be worth pursuing.

Perhaps you have already experimented with tools such as ChatGPT or Copilot. People in the business can see the potential, and there is a growing sense that AI should be doing more.

It is tempting to start collecting AI use cases, buying tools or automating whatever looks easiest. But an AI project applied to the wrong problem is still the wrong project.

We look at how work actually happens: how information moves, where work waits, where effort is repeated, where things go wrong, how decisions are made, and where people use experience and judgement to compensate for processes that do not work as intended.

What should we improve, and what is the simplest appropriate way of improving it?
A practical first step

AI Adoption Discovery

For organisations that know they want to make better use of AI but are unsure where to start.

£2,000+VAT Fixed-price engagement

The engagement begins with a leadership conversation to understand your priorities, concerns and the outcomes you are trying to achieve.

We then spend time with the people who know the work, tracing how information moves, where work waits, where judgement matters, where problems recur and where people compensate for processes that do not work as intended.

We analyse what we find, test our interpretation with the people involved, and bring the evidence back to leadership as a prioritised set of recommendations about where it is worth acting.

What you get

Clarity about where to act.

The purpose is not to generate the longest possible list of AI projects. It is to identify the opportunities worth pursuing.

01

A clearer picture

An evidence-based view of how the relevant work actually happens.

02

Prioritised opportunities

A clear view of where change could create meaningful value.

03

Appropriate interventions

Recommendations may include simplification, automation, AI-assisted work, agents, human judgement — or no intervention at all.

04

A defensible next decision

Evidence to support what to pursue, what to investigate further and what to leave alone.

When we find something worth changing

From opportunity to evidence.

Discovery is often the beginning rather than the end.

Where we identify an important problem worth addressing, Cernwell can work with you to take it further. We use D³ — Discover, Design and Deliver — to understand the work in sufficient depth, design the appropriate intervention and create evidence about whether the proposed change actually works.

We do not assume that this means a large technology project. We might simplify the work, redesign how information moves, change where decisions are made, automate deterministic activity, introduce AI where it can deal usefully with variation, or deliberately retain human judgement where accountability demands it.

The engagement is scoped around the problem rather than fitted into a predetermined package.

Implementation

Make the proven change operational.

A promising idea is not enough. Where an intervention has demonstrated value, Cernwell can help you move from experiment to operational use.

That can include process change, AI and automation, human oversight, measures and controls, implementation support and the practical work required to make a new way of working sustainable.

The objective is not simply to deploy technology. It is to create a better way of working that the organisation has sufficient evidence to trust.
Ongoing support

An ongoing partner.

Some organisations want more than help with one problem. Cernwell can work with leadership teams over a longer period to identify new opportunities, challenge proposed AI investments, oversee improvement activity and develop the organisation's own capability to use AI effectively.

Rather than treating AI adoption as a sequence of disconnected technology projects, we help make it part of how the organisation continually improves the way it works.

Start with a conversation

Tell us what is giving you grief.

You do not need an AI strategy, a list of use cases or a technical specification. If you know there are parts of the business that could work better — or simply know that you need to make better use of AI but are unsure where to begin — that is enough.
