Practical guide

Make better decisions with AI

AI can produce more analysis than most organisations will ever need. The harder problem is deciding what deserves attention, what the evidence actually supports, and where judgement is still required.

This guide introduces a practical way of using AI as a thinking partner when a decision matters.

It isn’t a collection of prompts for getting AI to make decisions for you. It is a way of using AI to examine the decision more carefully before you make the judgement yourself.

A five-stage framework

FRAME → EVIDENCE → CHALLENGE → JUDGE → ACT

  1. Frame

Establish the decision that actually needs to be made.

  2. Evidence

Separate what you know from estimates, assumptions and unknowns.

  3. Challenge

Test the reasoning and make the strongest reasonable case against your preferred option.

  4. Judge

Identify where evidence ends and human judgement is still required.

  5. Act

Make the commitment visible, including the assumptions and evidence that would cause you to reconsider it.

The wider approach

Better decisions begin with better understanding

The decision framework connects to Cernwell’s wider approach to organisational improvement:

  1. Discover what is really happening before deciding what to change.
  2. Design an appropriate intervention around what has been learned.
  3. Deliver enough evidence to make the next decision.

FRAME, EVIDENCE and CHALLENGE support better understanding. JUDGE makes the human commitment explicit. ACT makes the reasoning visible so that interventions can be tested and revisited.
