The Cernwell D³ approach

See the work. Change the system.

Organisations are rarely short of procedures, systems, reports or opinions about how work happens. The harder problem is seeing the real system underneath: how information moves, where decisions are made, where judgement matters, where work waits, and where people compensate for processes that do not work as intended.

We use D³ — Discover, Design and Deliver — to move from that understanding to deliberate, evidence-based change. It provides a disciplined way to understand the problem, design the simplest appropriate intervention and create enough evidence to decide what should happen next.

Discover

Understand how work really works.

Discover turns assumptions about the organisation into an evidence-based picture of the work itself.

We trace the movement of information, decisions and hand-offs. We look for delays, repeated effort, bottlenecks, workarounds and the points at which human judgement creates value.

The aim is not to begin with a technology and search for somewhere to use it. It is to understand the valuable business problem first.

Discover is not “discover AI use cases”.It is discover valuable business problems.

Design

Decide what should change.

Once the system is understood, we design the intervention around the problem rather than around a preferred technology.

That might mean simplifying a process, changing a decision point, removing a hand-off, improving information flow, introducing automation, applying AI, or deliberately retaining human judgement.

We ask what is the simplest way of achieving the required outcome, what information is essential, where judgement genuinely matters and where accountability must remain. From there, we identify the leverage point worth acting on and design a practical way to test whether the proposed change creates the intended value.

Design is not “design the AI system”.It is design the intervention and the experiment.

Deliver

Create evidence for the next decision.

Delivery turns the proposed intervention into something the organisation can evaluate in practice.

We implement enough of the new way of working to measure what changes, learn what does not, and determine whether the intervention deserves further investment. A changed process is monitored until there is sufficient evidence that it can be trusted.

Where technology is involved, it is introduced because the evidence supports it — with appropriate governance, human oversight and agreed standards of performance — rather than because deployment was assumed from the outset.

Deliver does not initially mean “deliver the full technical solution”.It means deliver evidence sufficient to make the next business decision.
